The comparison at a glance
| In-house BDC | Outsourced BDC | |
|---|---|---|
| Who employs the agents | Your dealership | The BDC company |
| Hiring & training | You recruit, train and replace agents | Handled by the provider |
| Management | You need a BDC manager | Provider manages agents; you review results |
| Turnover risk | Yours: leads slip while you re-hire | Provider covers absences and turnover |
| Cost structure | Wages, benefits, taxes, manager, tools | A defined monthly fee based on scope |
| Control | Direct, day-to-day | Through process, CRM visibility and reviews |
| Bilingual coverage | Depends on who you can hire | Built in with a bilingual provider |
| Best for | High-volume stores with strong BDC leadership | Stores that want results without building a team |
When an in-house BDC makes sense
An in-house BDC can be the right call if your store has high, steady lead volume, an experienced BDC manager who can hire and coach, and the budget to cover the full cost of the team, including the time lost every time an agent leaves. In-house teams also sit physically in the store, which some managers value.
When outsourcing makes sense
Outsourcing tends to win when:
- You don’t have, or can’t keep, a BDC manager. Without strong leadership, in-house BDCs drift.
- Turnover keeps resetting the team. Every departure means weeks of slower follow-up.
- You need Spanish coverage. Hiring reliably bilingual agents is hard; a bilingual BDC provider already has them.
- Your volume doesn’t justify a full team. You’d be paying for idle time.
- You want to test a lead source. Outsourcing one source for a defined period is low-risk and easy to measure.
The hybrid option
You don’t have to choose all or nothing. Common hybrid setups include outsourcing overflow on busy days, Spanish-language leads and calls, a single lead source like KBB Instant Cash Offer, or service outreach while your in-house team handles sales.
A real example
One Central Florida Ford dealership started us on only its KBB Instant Cash Offer leads. We made 3,522 outreach attempts and booked 38 appointments, with an 83% show rate on appointments that came due. Compared with the store’s monthly average, appointments rose 73%, team-wide KBB sales went from 4 to 13, and the close rate doubled from 17% to 34%. The store later added its sales and internet leads. That “start small, measure, expand” path works whether you end up fully outsourced or hybrid.
How to decide
Start with the problem you’re trying to solve. If leads aren’t being worked consistently, Spanish-speaking customers are slipping, or the BDC keeps turning over, outsourcing is worth testing. If your in-house BDC is strong and fully staffed, consider outsourcing only the gaps. For pricing, see what an automotive BDC costs, and for choosing a provider, see how to choose a BDC company.
